Existing houses do not give up their secrets until you open them
A new build starts from a known condition: empty dirt and a soils report. A remodel starts from an unknown one. There is a house in the way, and until demolition exposes the framing, the plumbing and the foundation, everything in the scope is an educated guess.
That is the whole reason remodel schedules behave differently. The drawings can be finished and the budget can be signed and the completion date can still move by months, because the thing that moves it has not been uncovered yet. Most of the time it turns up in the third week of demolition.

Work done without a permit

Structure that was never right
Notched joists, undersized headers, posts landing on nothing, a beam carried by a wall that was later removed by a previous owner. Older houses also predate current seismic detailing, so once framing is exposed and a structural engineer is involved, retrofit work often enters the scope whether or not it was in the original budget.
Systems at the end of their life
Galvanized supply lines, cast iron drains, cloth wiring, panels without capacity for a modern load, ducting in a crawlspace with nothing left to it. Replacing these while walls are open is straightforward. Deciding not to, and then dealing with them behind finished drywall in five years, is not.
Water and what it has been doing quietly
Dry rot at sills and window openings, failed flashing, slab moisture. Water damage is rarely limited to where it is visible, which is why it is one of the few discoveries that reliably expands scope in more than one direction at once.
Living in it or moving out
This is a schedule decision as much as a lifestyle one, and it deserves a real conversation rather than a default.
Occupied remodels take longer. Vacating costs rent. That is the honest counterweight. The comparison worth running is rent for the shorter schedule against the added construction cost and longer duration of staying, and on a full gut the math often favors moving out.
For a partial remodel confined to one wing or one floor, staying is usually workable. For a whole house gut with systems replacement, it rarely is.
Long lead items, and why millwork usually sets the finish date
Framing and drywall run at the speed of labor. Fabricated items run at the speed of a factory queue, and that queue does not care about your schedule.
Custom windows, specialty glazing, appliances, plumbing fixtures with long production cycles, stone slabs and custom millwork all have to be ordered far earlier than feels natural. Then hold two contingencies: money for concealed conditions, and time for the permitting and fabrication you do not control. A remodel that budgets for discovery finishes close to plan.
